I led and documented each team's purpose and key initiatives and then created an intranet site to make the information visible to all employees, including new hires.
When I joined Bardavon Health Innovations in 2020, as a Senior Director of Program Management and serving as the Chief Clinical Officer’s Chief of Staff in the Clinical Services department, I had a limited understanding of what any of the teams actually did, and no one was able to explain it very well or even in the same way. Everyone knew what their part was, but the “big picture” was nebulous. Our Chief Clinical Office agreed that digging in to figure that out and then documenting it would not only help me, but also would help all current employees, as well as future hires. I approached this initiative by crafting a template that I worked with each team to complete to identify each team’s key processes and their interdependencies with other service lines and teams across the organization. The following were identified and/or created for each team:

• Value Proposition
• Responsibilities
• Skillsets
• Routine Interactions
• Key Processes
• Interdependencies on Other Teams
• Additional Considerations
After all Key Processes were discussed, I documented each into a visual workflow, which I confirmed with the team lead for accuracy. Once these were finalized, I worked with our Director of Technology Services to propose building an intranet in SharePoint. Once that was approved, I created a Clinical Services intranet site where I published the content, with each team having their own subsite. Since completing this project:
• Six other teams have used the same template and created their own intranet sites.
• Clinical Services now has a total of 29 intranet subsites, all of which I have developed and published.
• HR uses the content to better orient new hires.
• Each team reviews the content twice a year for accuracy, updating it as needed.
• Clinical Services holds a monthly “office hours” session, where this content is shared and discussed as it relates to timely issues and/or identified opportunities.
